What’s the difference between Xmas and Christmas?

Nothing. Xmas is just shorthand for Christmas.
I guess "Christ" sounds a little bit like "Cross". "Cross" = "X", hence Xmas. Note that it is pronounced "Exmas" though, not "Crossmas".
